Consolidating four tools into one workspace unlocked six straight quarters of organic growth

A 40,000-SKU catalogue with years of overlapping category pages. Rankings were flat, and nobody could agree on why — because the crawl, the rank data and the backlink profile all lived in different tools.

The challenge

Lumen ran a separate crawler, rank tracker and backlink tool, then hand-merged the exports into a monthly spreadsheet. By the time the deck was built the data was three weeks stale, and the team argued about which number was right instead of shipping fixes. Category pages had multiplied through years of seasonal campaigns, and no one could see which ones were competing with each other.

What they used

  • Website Audit Crawled the full 40k-URL catalogue and grouped duplicate and near-duplicate title/meta clusters, exposing 62 clusters of category pages competing for the same query.
  • Competitor Analysis Mapped keyword overlap against their three closest retail competitors to find which categories were genuinely winnable versus already saturated.
  • Keyword Research Rebuilt the category taxonomy around real search intent and volume instead of internal merchandising labels.
  • Rank Tracker Tracked the consolidated category set daily across their three priority markets, so the effect of each merge was visible within a week.
  • AI SEO Growth Plan Turned the audit backlog into a ranked 30-day action list, so the team worked highest-impact-first instead of alphabetically.

How it played out

  1. Weeks 1–2Full-catalogue crawl and baseline. Duplicate clusters and redirect debt identified.
  2. Weeks 3–6Category consolidation: 62 clusters merged down to 8 canonical hubs.
  3. Months 2–4Rebuilt taxonomy shipped; daily rank tracking confirms recovery per merge.
  4. Months 5–6Growth Plan backlog worked top-down; non-brand clicks compound.

Harbor & Co
B2B manufacturing · 340 employees · Pro plan

Eleven years of migrations had buried the site in redirect debt no crawler had surfaced

A 22,000-page industrial catalogue that had survived four platform migrations. Google was spending its crawl budget on redirect chains instead of product pages.

The challenge

Harbor knew the site was slow to index but their existing crawler capped out well below the site's real page count, so it never reached the worst of it. Product pages added in 2019 were still reachable only through three- and four-hop redirect chains, and a long tail of pages returned soft 404s that looked fine to a human but not to a crawler.

What they used

  • Website Audit Crawled all 22,000 URLs in one pass — deep enough to reach the legacy tail their previous tool truncated.
  • Broken Links & Issues Grouped every fault by type and severity rather than listing them URL-by-URL, so one fix pattern could clear hundreds of pages at once.
  • Crawl Depth Analysis Showed which product pages sat more than four clicks from the homepage — the ones Google was quietly ignoring.
  • Website Monitor Uptime and response-time checks so a regression during the fix programme would surface the same day, not the next audit.
  • Rank Tracker Confirmed that indexation recovery translated into real position gains, not just cleaner reports.

How it played out

  1. Month 1First full-depth crawl. 4,118 errors triaged into 9 repeatable fix patterns.
  2. Month 2Redirect chains collapsed to single hops; internal linking rebuilt for depth.
  3. Month 3Soft-404 tail resolved. Monitoring in place to catch regressions.
  4. Month 4Indexation and rankings recover; error count settles 72% below baseline.

Vantage Agency
SEO agency · 12 people, 34 clients · Agency plan

Client reporting went from a full day per account to a scheduled email nobody has to touch

A twelve-person agency losing roughly a third of its senior time to assembling monthly decks that clients skimmed and filed.

The challenge

Every month, two senior strategists pulled exports from three tools, pasted charts into a template deck, wrote commentary, and emailed 34 PDFs. It consumed the first week of every month, it was the least enjoyable work in the agency, and it was billed as overhead rather than strategy.

What they used

  • White-label Reporting Client-branded reports with the agency's own logo and contact details — no SignalSumo branding in front of the client.
  • Executive Reports Scheduled monthly delivery straight to each client's inbox, so the report goes out whether or not anyone remembers.
  • Project Manager One workspace per client domain, so account handovers stopped requiring a briefing call.
  • Audit Embed Widget A branded audit form on the agency's own site — visitors run a free audit, and their details land in the dashboard as a lead.
  • Backlink Monitoring Automatic alerts on lost links replaced the manual monthly link check entirely.

How it played out

  1. Weeks 1–2All 34 client domains migrated into separate projects; branding applied once.
  2. Weeks 3–4Report templates agreed per client tier; monthly schedules switched on.
  3. Month 2Manual deck process retired. Embed widget goes live on the agency site.
  4. Month 3Reclaimed senior time redirected to strategy; first widget-sourced retainers close.

Peakline SaaS
B2B SaaS · 85 employees · Pro plan

Their buyers had started asking AI assistants for recommendations — and Peakline was invisible

Strong Google rankings, but when prospects asked ChatGPT to shortlist vendors in their category, competitors were named and Peakline was not.

The challenge

Sales calls kept opening with "I asked ChatGPT and it suggested…", and Peakline was rarely on the list. Traditional rank tracking said nothing about it — they held page-one positions for their head terms while losing the conversation happening one layer above search. There was no way to know which prompts mattered, who was being cited instead, or whether anything they published moved the needle.

What they used

  • AI Visibility Tracker Tracked the real buying questions their prospects ask, weekly, across the major AI answer engines.
  • GEO Score™ One 0–100 measure combining mentions, position, sentiment and citations — the number they now report to the board.
  • AI Share of Voice Showed which competitors were being named instead, and in which prompt categories the gap was widest.
  • Citation analysis Revealed which third-party sources the AI engines actually cite — a very different list from their backlink targets.
  • Content Optimizer Rewrote comparison and integration pages to answer the specific questions the prompts revealed.

How it played out

  1. Month 1Baseline scan across 90 buying-intent prompts. GEO Score™ established at 31.
  2. Month 2Citation gap analysed — the sources AI quotes were mostly review sites, not blogs.
  3. Months 3–4Comparison and integration pages rewritten around the actual prompt language.
  4. Month 5Share of AI answers up 48%; AI visibility added to the monthly board pack.

Orbit Mobile
Consumer app · 60 employees · Pro plan

When two tools disagree on your rankings, the team stops trusting both

Orbit's growth team had quietly stopped opening the rank tracker, because it never matched what they saw in search themselves.

The challenge

Their previous tracker reported a single national position per keyword, checked on an unclear schedule. Orbit sells in six markets, and mobile results differ sharply from desktop in their category — so the numbers were never wrong exactly, just never right enough to act on. Weekly growth meetings had drifted to arguing about the data instead of deciding anything.

What they used

  • Rank Tracker Daily checks with enterprise-grade SERP data, split by market and device, so the number matches what a real user sees.
  • Multi-market tracking All six markets tracked as separate position sets rather than averaged into one misleading figure.
  • SERP feature tracking Surfaced where a position-4 listing was actually above the fold because of the feature layout — and where position 3 was buried.
  • Google Search Console Connected GSC so tracked positions sit next to real impressions and clicks for the same query.
  • Keyword Research Expanded the tracked set from head terms into the long tail their category actually converts on.

How it played out

  1. Weeks 1–2Six markets configured; head terms re-baselined per market and device.
  2. Month 2Keyword set expanded 140 → 900 using research data, not guesswork.
  3. Months 3–4SERP feature opportunities prioritised over raw position chasing.
  4. Months 5–6Top-10 count triples; growth meetings run off one agreed source.
